The practical question
A festive campaign can fill the order book and drain the margin. D2C marketing metrics should follow what remains after discounts, cancellations, returns and the costs of fulfilling the sale. Gross attributed revenue is useful, but it is an incomplete basis for deciding whether to buy more traffic. This guide connects acquisition, delivered orders, contribution and repeat purchase. The aim is a report that finance can reconcile and the marketing team can use, especially when a high-performing creative attracts customers who repeatedly return the product.
Decide what revenue means before calculating return
Start with an order record that distinguishes placed, paid, shipped, delivered, cancelled, returned and refunded states. Record discounts, shipping collected and taxes in separate fields so revenue definitions can be reconciled. A consistent net-sales measure should state the deductions used and its tax treatment. Shopify’s finance reporting separates sales measures and adjustments, which makes definition checking essential when reports are combined.1 A cash-on-delivery order may appear as a conversion before it becomes a realised sale. Preserve the original acquisition date, but update the cohort’s outcome as delivery and return information arrive. Otherwise media decisions reward activity that never produced the revenue shown in the campaign report.
A fictional sale changes after fulfilment
Imagine a fictional skincare brand spends INR 200,000 on advertising. Campaign reporting attributes INR 900,000 in placed-order revenue, producing a stated placed-order ROAS of 4.5. After cancellations, returns and refunds mature, the compatible cohort has INR 650,000 in net sales under the brand’s definition. Product and variable fulfilment costs total INR 390,000, leaving INR 260,000 contribution before advertising. After the INR 200,000 ad spend, INR 60,000 remains before other fixed costs. D2C marketing metrics tell a materially different story once outcomes mature. This illustration does not establish that advertising caused all the sales, and it is not an industry benchmark or a Quiamo case study. Our guide to ROI vs ROAS covers the next question. If that is your next question, read our guide to CAC vs CPA.
Follow the customers rather than only the orders
Customer acquisition cost needs a deduplicated new-customer count and a stated cost basis. Cost per order is not the same measure because returning customers can place several orders. Segment new-customer cohorts by first product, offer and channel, then observe repeat purchase and realised contribution over a suitable period. Customer lifetime value is an estimate until the relevant contribution arrives. For short histories, show realised cohort value to date and separate any forecast. A discount-heavy cohort may repeat without contributing enough margin to justify acquisition. Another cohort may buy slowly because the product lasts months. Read those behaviours in the product’s consumption cycle instead of applying the same thirty-day retention test everywhere. D2C marketing metrics should follow customers across orders, not only count orders. Customer lifetime value is explained in a separate guide.
Let returns inform the creative brief
A high return rate can point to fit, product quality, delivery damage or a mismatch between the advertisement and the item received. Marketing should investigate the communication part without assuming it owns every cause. Review the most common return reasons by product and creative route. Is scale visible? Are colour and texture represented honestly? Does the promise suggest a use the product cannot deliver? Use product photography, demonstrations and specific explanations to reduce ambiguity. Track whether revisions change qualified conversion and mature return outcomes, using a suitable comparison. Avoid celebrating fewer returns if the new communication merely discouraged appropriate purchases or made the returns process harder to access. For the wider picture, see our guide to customer retention rate.
Read growth after the return window
Bring a redacted order cohort showing delivery, discounts and returns. Quiamo can help connect the acquisition promise with mature customer outcomes and a finance-readable report.
Build a report finance can reconcile
Choose one shared time basis for the acquisition cohort and state how late refunds are handled. Reconcile order identifiers across the store, fulfilment system and media reports. Keep platform-attributed results separate because channels may claim overlapping sales. Add a total-business view showing revenue, contribution, marketing cost and new customers. The total view prevents double counting but still does not isolate advertising causality. A suitably designed holdout or geo experiment can help answer that question when scale permits. Record stock availability, promotions and price changes because they can alter conversion and margin without a creative change. Review forecasts against realised results rather than letting expected lifetime value excuse every expensive acquisition.
Use the findings to choose better work
If clicks are cheap but delivered orders are weak, review expectation setting and payment or delivery barriers. If first orders contribute well but repeat purchase is poor, examine the product experience and post-purchase communication. If sales grow while cash tightens, check stock, settlement and refund timing with finance. Quiamo can help shape a D2C communication and measurement review that links creative promises to product pages and cohort outcomes. The scope can include art direction, offer clarity, retention messages and reporting definitions. It should preserve the distinction between a communication improvement and the wider operational changes the business may need to make that improvement commercially worthwhile.

Before interpreting the result

Take a sample of orders from the campaign report and trace them through delivery and refund records. Check whether a cancelled order still appears as revenue, whether a partial return is handled correctly and whether discounts are allocated consistently. Keep the acquisition source attached while outcomes mature. If a buyer uses several emails or checkout methods, record the customer identity rules before calculating new-customer cost. For the creative review, compare the received product with the promise in the image and copy. A product that looks much larger in the advertisement can create disappointment even when the photograph is attractive. Use return reasons to choose the next content change, then follow its mature contribution. The working question is whether better expectations improve the commercial relationship, not merely whether the new advertisement receives more clicks.
Questions people ask
Which ROAS should appear in the report?
Show the platform metric with its original definition, then a reconciled revenue basis that suits the business decision. Make placed-order versus realised net-sales treatment explicit. Include contribution when assessing whether spend can scale.
Should we assume every customer will buy again?
No. Use observed repeat behaviour by cohort and make forecasts visible as forecasts. A short trading history or a durable product makes lifetime estimates especially uncertain.
Can a lower conversion rate be a good result?
Sometimes. Clearer product information can reduce unsuitable orders and returns. Judge the mature contribution and customer experience alongside conversion, rather than assuming every decline is harmful.
How do cash on delivery orders affect reporting?
Keep order placement, delivery and cash settlement as separate events. An order that is returned before payment contributes differently from a completed paid sale. Follow the acquisition cohort through those outcomes and reconcile the finance basis. Campaign optimisation can use an early signal, but scale decisions need mature economics and visible uncertainty.
The next useful step
D2C marketing metrics should make the economics of growth legible after the parcel has arrived and the return window has passed. Bring Quiamo a redacted order cohort and the creative that attracted it. We can scope the communication and reporting changes around the gap between an impressive order total and a sustainable customer relationship. Discuss the communication brief with Quiamo.
Make the product promise match the parcel
Share the product, creative and recurring expectation gap. We can scope product-page copy, art direction and retention messages around what the customer actually receives. Remove personal and confidential information from any example you share.
