Retention and Churn: What Happens After the First Purchase?

Measure retention without hiding losses behind new customers. Compare fixed cohorts, revenue retention and repeat purchases to improve customer communication.

The first order is only the beginning of the record

Customer retention rate tells you how many customers continued from a defined starting group over a specified period. That sounds simple until a report includes newly acquired buyers in the closing total or calls a one-time shopper churned after an arbitrary month. Retention depends on the business model and the behaviour you are trying to observe. This guide separates customer retention, revenue retention and repeat purchase so the team can use each measure honestly. It also explains how communication can support an ongoing relationship without taking credit for improvements that came from product, service or pricing. Explore our marketing frameworks and measurement guide for the wider planning context.

Keep the starting cohort intact

For a subscription business, customer retention can be calculated as customers from the starting active cohort still active at period end divided by the starting active customer count, multiplied by 100. New customers acquired during the period do not enter that denominator or numerator. Define active status, cancellations, pauses and reactivations. A related customer churn rate measures losses from the same starting group under the agreed rules. ChartMogul distinguishes customer retention from gross and net revenue retention, which answer different questions. 1 Do not add new accounts to a cohort measure to make losses disappear behind growth.

Revenue retention follows the money from the same customers

Gross revenue retention follows starting recurring revenue after losses from churn and contraction, excluding expansion. Net revenue retention includes expansion from the starting customer cohort as well as contraction and churn. New-customer revenue is excluded from both. State whether the period is monthly or annual and whether the basis is MRR, ARR or another consistently defined recurring amount. Net retention can exceed 100% when expansion outweighs losses, even while some customers leave. That is useful information, but it should not hide customer churn. An account count and a revenue measure belong beside each other.

Repeat purchase is a different question

In transactional businesses, a buyer may have no contract to cancel. Measure repeat purchase within a defined window, such as customers in an acquisition cohort with at least one further qualifying purchase within 90 days divided by customers in that cohort observed for the full 90 days. A replenishment cycle helps interpret the window. A durable product needs a different approach. Declare how returns, account identity and offline orders are handled. Avoid calling every customer without a second order churned. They may still own and value the product, or simply have no reason to purchase again yet. If that is your next question, read our guide to customer lifetime value.

Talk it through

Investigate where customers stop continuing

Share the cohort definition, buying cycle and recurring reasons customers leave or pause. Quiamo can help map the communication moments that need clearer information, assistance or service handoffs.

Review our retention communication

Use messages to support the next useful action

A welcome series should help a customer get started, find assistance and understand what comes next. Replenishment reminders should reflect a plausible usage cycle. Renewal communication should make terms and choices clear. A customer already struggling with delivery does not need a generic upsell before the issue is addressed. Map communication to specific moments and document why each message exists. Measure completion or customer outcomes suited to that moment rather than opens alone. Good retention work may include fewer messages, clearer instructions or a better handoff to service; activity volume is not a success measure. Customer retention rate shows whether that help is working over the following periods. RFM analysis is explained in a separate guide.

Test additional effect and watch fatigue

Where practical, use eligible holdouts to evaluate a retention intervention. Compare retention, repeat purchase or contribution for treatment and control over the planned window. Decide exclusions beforehand, such as customers who need essential service communications. Essential information should not be withheld merely to create a marketing test. Monitor complaints, opt-outs and avoidable support contacts. If a discount increases purchase frequency but reduces contribution, the result needs a commercial review. Allow enough observation time for the category’s buying cycle, and report uncertainty. A short spike after a promotion does not demonstrate a durable relationship. For the wider picture, see our guide to retention marketing metrics.

Separate an early warning from a confirmed loss

A customer who has not logged in recently may be at risk, but risk is not the same as cancellation. A buyer who has not reordered may be waiting for the normal buying interval. Label predictive indicators separately from observed churn and explain how they were selected. Test whether the indicators actually help identify customers who later leave, using data not used to choose the rule where possible. Review false alarms too: unnecessary intervention can create fatigue and consume service time. Give the team a clear action for each warning, such as offering setup help or checking an unresolved issue. Avoid turning every period of silence into a discount. The warning should initiate a relevant investigation or assistance, while the retention scorecard continues to record what happened to the original cohort under stable definitions.

Make ownership clear

Assign an owner for each retention problem instead of expecting a campaign calendar to carry the entire relationship. Product adoption, service recovery, pricing and renewal processes often involve different teams. Quiamo can help map the communication journey and agree a measurement brief with those owners. The work should connect messages to customer needs and commercial outcomes, with founder participation scoped where useful. Keep the cohort rules stable and annotate policy changes so a dashboard movement can be interpreted. When definitions change, preserve an old-basis comparison where possible rather than presenting the revised figure as an improvement. See how our retention marketing service can support the communication and reporting work described here.

Questions people ask

Can retention be higher than 100 percent?

Customer retention for a fixed starting cohort cannot exceed 100%. Net revenue retention can, because existing customers may expand. State which metric the report uses.

Should new customers count?

Exclude new customers from the fixed starting cohort when calculating retention. Show acquisition separately. Otherwise growth can conceal losses from the original group.

When does an ecommerce customer churn?

There is no universal date. Use category buying cycles and clearly defined inactivity windows, and distinguish a predictive churn label from an observed subscription cancellation.

Measure the relationship you actually have

Customer retention rate is most useful when the starting group, observation period and meaning of staying are explicit. Read it beside revenue retention, repeat behaviour and customer feedback as appropriate to the business. Then decide which part of the experience needs work. If your report shows growth while existing customers quietly disappear, bring Quiamo the cohort view and the messages they receive. We can scope a retention communication review around the points where customers need information, reassurance or a practical reason to continue. Contact Quiamo to discuss the measurement and communication scope.
