One story needs more than four calendars
The PESO model is useful when the same business story appears in an advertisement, a trade article, a social post and a website page, yet none of those pieces helps the next. A prospect may encounter all four and still struggle to find the proof or take a sensible next step. Integration starts with that reader’s journey, not with colouring four boxes on a slide. Explore our integrated marketing communications approach to see how the work can be scoped.
For Quiamo, an integrated plan should identify the source material, the audience question and the route between encounters. Media buying, public relations and editorial work can then serve the same decision without repeating the same copy everywhere. The measurement plan must follow those connections too. Explore our wider guide to marketing frameworks and measurement to compare approaches before choosing a scorecard.
What belongs in each media type
The PESO model was developed by Gini Dietrich and brings paid, earned, shared and owned media into an integrated communication approach. The creator’s explanation identifies paid distribution, independent media coverage, social sharing and organisation-controlled content as the four broad types. 1
Classification needs a little judgement. A commissioned article placed for a fee is paid, even when it looks editorial. A journalist independently reporting a finding is earned. The company’s research page is owned; discussion about it in a social community is shared. Sponsoring an influencer does not make their post independent earned endorsement. Record the commercial relationship clearly.
These distinctions matter because the organisation has different degrees of control. It can revise its own page. It cannot reasonably promise that a journalist will use its preferred headline or that a community will agree with its interpretation. Planning should include that uncertainty, rather than treating every media type as another distribution outlet.
Choose measures that reflect each role

A useful PESO model scorecard gives each media type a job. Paid distribution might be assessed through relevant audience delivery, frequency and qualified response. Earned coverage might be assessed through audience relevance, factual accuracy and whether the central evidence was included. Shared activity can reveal questions, meaningful referrals and participation. Owned material can be assessed through task completion and qualified enquiries. Use PR measurement to assess whether earned coverage carried the evidence accurately.
Do not add all reported reach figures together and label the result unique people reached. Platforms, publications and social accounts can reach the same person. Treat cross-channel reach as an estimate only when the deduplication method supports it. Keep platform delivery totals separately when that method is unavailable.
For a landing-page conversion rate, state whether the denominator is sessions, users or eligible form starts. For a lead-quality rate, state who classifies the lead and what makes it qualified. Use a defined period and give long sales cycles time to mature. A click today and a closed order six months later should not be forced into a seven-day reporting window merely because the platform offers one. Each channel in the PESO model needs its own measure and reporting window. The AMEC framework helps distinguish media delivery from audience outcomes.
A fictional equipment launch
Picture a fictional equipment manufacturer releasing a compact inspection system. Its owned page explains the use case and limitations. A trade editor receives a factual demonstration brief. Paid distribution reaches engineers in the relevant segment, while shared posts answer recurring application questions rather than simply announcing the launch again.
Over six weeks, 500 recorded sessions arrive at the demonstration page and 25 produce eligible enquiries. That is a 5% session-to-enquiry rate for the tracked traffic, using those stated definitions. Sales classifies ten of the twenty-five as qualified, giving a 40% qualified share of enquiries. The numbers are illustrative and say nothing about a universal standard.
Some prospects encountered the trade article before returning through a search engine. Others clicked a paid post after an engineer shared it internally. Last-click reporting will not recover the full history. Use it for the purpose it supports, and supplement it with buyer interviews, CRM notes or controlled tests where feasible. The launch can have a coherent story even when its measurement cannot allocate exact causal credit to every encounter. Compare attribution vs incrementality when several channels touch the same buyer.
Connect the launch before buying attention
Bring the source story, current channels and intended audience. Quiamo can help map the editorial handoffs and the evidence each part needs.
Plan the handoffs rather than reposting everything
Give each adaptation a reason to exist. The trade brief should be easy to verify. The social post can answer one application question. The advertisement should earn attention and make the next step clear. The owned page should allow a serious reader to investigate. Reusing the evidence is efficient; reusing every sentence usually ignores the context.
Write a simple handoff map before production. Identify the page each asset points to, the person responsible for responding and what happens after an enquiry. Check links, mobile pages and contact routes before distribution. An integrated campaign is only as usable as its weakest handoff.
Protect editorial independence and make commercial placements identifiable. Also settle permissions for quotations, photography and third-party material. These operational details affect whether the planned content can actually be published, and should be resolved before the launch date is announced.

How Quiamo organises the programme

At Quiamo, the brief combines audience questions, evidence, channel roles and a shared editorial calendar. It identifies which material is foundational and which pieces depend on it. The measurement sheet preserves channel-specific delivery alongside common business outcomes, with no invented combined reach figure.
Founder-led strategy can help make the early choices explicit: which audience matters now, which claim has enough proof and which channel deserves the budget. Once those choices are made, specialists need room to adapt the story properly. Integration should make their work easier to use, rather than force everyone into the same template.
The calendar also needs a response owner. A useful campaign can attract difficult questions about availability, suitability or evidence. Agree who answers them and where the corrected information lives. Keep the source page updated when a legitimate question exposes a gap. That is one practical benefit of integration: an answer developed during a social conversation can improve the page used by journalists and paid visitors, without requiring every channel to carry the entire explanation.
Questions people ask
Must a campaign use all four media types?
No. Choose the mix that suits the audience, evidence, budget and objective. Some programmes lack a plausible earned story; others do not need paid distribution. The framework helps you see useful connections. It does not require spending in every category.
Is influencer content paid or earned?
A fee, gifted product or other commercial arrangement must be recorded and handled appropriately. Independent discussion is different from commissioned promotion. Classify the actual relationship, not the visual style of the post, and make the disclosure requirements part of the brief.
Can one dashboard prove that integration caused growth?
A dashboard can describe delivery and outcomes. Causal proof needs an appropriate research design and consideration of other influences. Use attribution as a defined reporting method, not as certainty that every assigned sale was caused by the assigned channel.
Give the next encounter somewhere useful to go
The PESO model becomes practical when every relevant encounter leads to clearer evidence or a better conversation. Bring Quiamo your launch story, current channels and the questions buyers keep asking. We can help connect the editorial work, distribution and follow-up around an audience journey worth completing. You can discuss your communication brief with Quiamo using the enquiry form.
Find the gaps between your channels
Share the destination page and the distribution plan. We can help identify missing proof, unclear next steps and measurement definitions that need agreement.
